From Dashboard to Decision: Turning In-Flight Data Into Moves Your Client Will Notice
You have got six dashboards open, three platforms refreshing, and a client call in forty minutes. The data is all there. What is missing is the answer to the only question that matters: so what do we do about it?
That gap between seeing a signal and making a move is where most in-flight optimisation quietly dies. The dashboard tells you spend is pacing ahead and video completion is soft. Nobody acts. By the time the PCA lands, those signals are history, and you are explaining underperformance rather than the smart save you made in week two.
Clients do not remember the dashboard. They remember the moves.
The signal is not the insight
A dashboard shows you a number changed. An insight tells you why it matters and what to do next. The two get confused constantly, and the confusion costs you.
Take a OLV strategy where 50 percent quartile completion looks healthy but the 75 percent quartile falls off a cliff. The raw view says completion is fine on average. The insight says your creative is losing people two-thirds of the way through, you are paying for views nobody finishes, and you should either trim the asset or shift budget to the placements holding attention.
Same data. One is a chart. The other is a decision your client will thank you for.
The practical filter is simple. For every metric you are watching mid-flight, ask three things. What changed. Why does it matter to the campaign objective. What is the specific move. If you cannot answer all three, you are looking at noise, not a signal.
Build a small set of trigger thresholds
The agencies that optimise well in-flight are not watching everything. They are watching a short list of things that, when they cross a line, demand an action. Everything else is monitored, not managed.
Set thresholds before the campaign goes live, not when something goes wrong. A few that earn their place:
- Pacing more than 15 percent ahead or behind by mid-flight. Action: rebalance daily caps or flag a delivery risk early.
- CPA drifting above target for three consecutive days. Action: pause the worst placements and reallocate to the converters.
- Video completion below benchmark on a given channel. Action: test a shorter cut or reweight to formats that hold viewers.
- Frequency creeping past the agreed cap. Action: cap it, before you burn the audience and the budget.
The point of thresholds is that they remove hesitation. When the line is crossed, the move is already decided. You are executing a plan you set in advance.
This is also what makes optimisation reportable. "We moved 20 percent of budget from underperforming display to high-completion video in week three, and CPA dropped 18 percent" is a story. "We kept an eye on things" is not.
Make the move visible before the PCA
The biggest miss is timing. Even agencies that optimise well often save the proof for the final report, by which point the client has stopped caring about week three.
Report the move when you make it. A two-line note in flight: here is what we saw, here is what we changed, here is what we expect. It does three things. It shows the client you are actively managing their money. It sets up the result so the eventual improvement is clearly yours. And it removes the surprise from the PCA, because the story has been building all along.
The problem, of course, is time. Spotting these signals across platforms, deciding the move, and writing it up by hand for every client is exactly the work that does not scale. So it does not happen.
